Something happens between the training day and the workflow that actually changes. Something happens between the tool rollout and the team that actually uses it. That something is implementation, and for most organizations, it’s where transformation quietly falls apart.I’ve watched this play out across higher education, K–12, government agencies, and businesses of every size. Organizations are investing in tools and training. The intent is there. And yet, six months later, for the most part people are working the same way they were before.That middle is the implementation gap. And it’s the hardest part of AI transformation to close.<h2 id="12454cbd-0346-4812-af86-4f820646762e" data-toc-id="12454cbd-0346-4812-af86-4f820646762e" style="font-size: 24px; line-height: 1.2;">What the Implementation Gap Actually Looks Like</h2>You’ve probably seen at least one of these:•&nbsp;&nbsp;&nbsp;&nbsp; An AI policy that’s been reviewed and approved. Nobody’s quite sure what to do with it next.•&nbsp;&nbsp;&nbsp;&nbsp; A training event that generated real enthusiasm, followed by weeks of inertia as people returned to their daily work without guidance on how to apply what they’d learned.•&nbsp;&nbsp;&nbsp;&nbsp; AI tools with low utilization numbers. Not because people don’t see the potential, but because nobody has made the connection between the tool and their specific job.•&nbsp;&nbsp;&nbsp;&nbsp; Individual staff members experimenting on their own, doing impressive things, with no way for that knowledge to spread across the organization.•&nbsp;&nbsp;&nbsp;&nbsp; Policies and guidelines that don’t quite match the reality of how people are using AI day to day, not because the intent was wrong, but because policy and practice evolved on different timelines.None of these reflect a lack of effort or commitment. They’re failures of structure. Organizations weren’t designed to implement AI transformation. They need something, and someone, to bridge that gap.<h2 id="5bc004ce-372c-4d19-b122-321f4a12207a" data-toc-id="5bc004ce-372c-4d19-b122-321f4a12207a" style="font-size: 24px; line-height: 1.2;">Why the Usual Approaches Fall Short</h2>Strategy addresses the big picture but rarely reaches the operational layer where daily work happens. Tool deployment gets technology in place but doesn’t build adoption. Training builds awareness but doesn’t translate into role-specific practice. The gap lives between all three.<h2 id="5cbc97c2-e143-4c2d-b0bc-55fe5f0389f5" data-toc-id="5cbc97c2-e143-4c2d-b0bc-55fe5f0389f5" style="font-size: 24px; line-height: 1.2;">What Closing the Gap Actually Requires</h2>Based on our work with organizations across sectors, closing the implementation gap requires five things working together:•&nbsp;&nbsp;&nbsp;&nbsp; Presence in the work, not just the conference room. Transformation happens in departments, workflows, and daily routines, not in planning meetings and presentations. The people facilitating change need to be close to where the work is actually done.•&nbsp;&nbsp;&nbsp;&nbsp; Role-specific use cases and implementation guides. People don’t need to understand AI in the abstract. They need to know what it looks like in their job, in their environment, with their tools. That’s the work of building use cases and the playbooks that help people act on them.•&nbsp;&nbsp;&nbsp;&nbsp; Focused projects that prove what’s possible. Scattered experimentation rarely scales. What organizations need are well-designed Catalyst Projects: focused initiatives with clear goals, visible results, and a plan for expanding what works.•&nbsp;&nbsp;&nbsp;&nbsp; Governance that travels with the work. Policies designed in isolation from practice tend to be ignored or worked around. Governance needs to emerge from the realities of how people are actually using AI, or it won’t stick.•&nbsp;&nbsp;&nbsp;&nbsp; A path to independence, not dependency. The goal of implementation partnership isn’t to become indispensable. It’s to build the internal capacity, routines, and confidence that allow an organization to continue and expand AI transformation on its own.<h2 id="53327123-4f75-4e76-98e1-7acb1b2baec1" data-toc-id="53327123-4f75-4e76-98e1-7acb1b2baec1" style="font-size: 24px; line-height: 1.2;">What This Looks Like in Practice</h2>When we work with an organization as a Strategic Implementation Partner, we don’t arrive with a packaged solution. They want to know how AI can serve the mission, build human capability, and support the people doing the work.The answer is almost always the same: those questions never made it into the implementation work. The strategy was thorough. The training was good. But the harder work of embedding AI in ways that genuinely serve the mission, build human capability, and support the workforce was nobody’s specific responsibility.If that resonates, the question isn’t whether to invest in AI.
